Conversational commerce is about to get its iPhone moment.
For the last five years, "conversational commerce" mostly meant one thing: a chatbot on your website that no one used, and a WhatsApp broadcast tool that annoyed your customers into unsubscribing.
That era is ending. Fast.

Here's where I think the next 12 months take us:
1. Bots die. Agents take over.
The chatbot layer that D2C brands bolted on in 2022 was decision-tree software wearing an AI costume. Customers figured it out in one message. The next wave is different — agents that actually understand what a customer wants, remember what they said three messages ago, and recommend the right product without being asked. This is not an upgrade. It's a replacement.
2. The store moves into the chat.
Right now, WhatsApp and Instagram are traffic sources — customers discover a brand there and click out to a website to buy. That will flip. The entire purchase — discovery, questions, recommendation, checkout — will happen inside the chat. The website becomes the fallback, not the destination.
3. Personalization stops being a segment. It becomes a conversation.
Brands spent a decade building "segments" — women 25-34 in tier-1 cities who bought serum last quarter. Useful, but blunt. The next 12 months, personalization moves from cohort-level to conversation-level: what this specific customer said, needs, and is ready to buy today. Agents make this possible. Segments become quaint.
4. Customer support and sales merge into one function.
The old org chart had sales on one side and support on the other. In a world where every customer conversation is a potential sale (or a lost one), that split doesn't survive. The agent that handles a return question is the same agent that sells the replacement product. Brands that keep these teams separate will get outcompeted by brands that don't.
5. The winners won't be the brands with the best AI. They'll be the brands with the best conversations.
AI is becoming a commodity. What's not commoditized is knowing your customer well enough to say the right thing at the right moment. Brands that treat their AI agent as a marketing tool will lose. Brands that treat it as the front line of the business will win.
